Goals


The Goals (Objectives) feature has undergone a major revamp. The User interface for the whole employee goal setting software feature  has changed considerably.

 

The ‘Cascading goals’ feature has now changed to ‘Adding Contributors’ and a whole new feature called ‘company goals’ has been added to the module using which you can align your goals to the organizational/ department goals.

 

The documentation below explains how you can create goals, assign goals and align them to your department goals and company goals for effective performance management.

The ‘Goals’ module has six navigation pages

Dashboard

In the Dashboard, site administrators will be able to view statistics for their own goals by clicking on My Dashboard, statistics for their team members (if they have any) by clicking on Team Dashboard, and statistics for the entire organization by clicking on Org Dashboard.

My Goals

This page of the employee goal setting software shows you the list of goals assigned to you. By default, you can view the goals in list view. You can also change it to the gridview using the buttons on the top right corner of the tab.

There are three filters on this page, you can either choose to see your ‘Active’ goals or ‘Archived’ goals. You can also filter the list by selecting a date range.

 

By default, you can find the list of your ‘Active’ goals on this page.

In the list view, you can perform the following actions on your goal from the ‘Actions’ section.

 

  1. Check-in: You can check-in to the goal by clicking on the check-in button
  2. Goal Hierarchy: You can see the goal hierarchy for a particular goal.
  3. Align: You can align a goal to a company goal or a department goal. If a goal is already aligned, then you can see which goal it’s been aligned to.
  4. Delete Goal: You can delete a goal by clicking the delete button.
  5. Archive Goal: You can archive a goal before it reaches the end date using the ‘Archive’ button.

You can also see your progress and ratings on any particular goal, on the ‘My Goals’ tab. You can export your goals using the ‘Export Goals’ tab on the right corner of the page.

Company Goals

‘Company Goals’ tab allows the admin to add company goals and department goals. Users can align their goals to company goals or department goals.

By default the page shows the list of company goals with details like Owner, Goal, Start date, End date.

 

You can also see the list of department goals by selecting the department names below the company goals on the left hand side of the page.

My Team

The ‘My Team’ tab on the ‘Goals’ homepage allows you to see the goals of your direct reports.

 

To see the goals of an employee, click on the number for Active Goals or Archives.

 

The tab expands and you can view information like goal details, start and end date, name of the assigner and goal progress so far.

If you are the assigner of the goal, or the manager of the employee, you can also go to the check-in page from here, or even edit or delete the goal. However, goals can only be edited by the manager or the assigner.

You can also modify the check-in progress of your direct reports.

Go to ‘My Team’ and select an active goal that you want to modify the check-in for and click on it.  Now, go to the check-in history and select change on the check in history.

Now you can modify check-in progress in the employee goal setting software.

My Org

In the My Org tab, you can see all the employees in an organization and their Active Goals as well as their Archived Goals.

By default, a list view of employees is visible. However, by clicking on Hierarchy view, you can also view users and the direct reports who come under them.

 

To view the active goals of a user, click on the number of active goals under the Active Goals column. The row expands to display all of the user’s current active goals. You can also further filter through the goals by using the date filter.

There are a few actions that administrators can perform from here.

  • Check-ins: By clicking on check-ins, you can view the check-in history of that particular goal.
  • Change Owner/Assigner: By clicking on change owner/assigner, you can either change the owner or assigner or both owner and assigner for that particular goal.
  • Delete: By clicking on the delete button, you can delete the goal.
  • Archive: By clicking on the Archive button, you can archive the goal.

Import/Export

In the Import/Export tab of the employee goal setting software, you can either export the existing goals in the organization or import new goals for the organization.

Administrator Perspective

How To Create Company Goals

As an administrator, you can create company goals which can be later aligned with the individual goals of the users.

Go to ‘Company Goals’ and click on ‘+Company Goal’, on the top right corner of the tab and add goal details like Goal, Notes, End date, Attachments and click save. Your company goal is successfully created.

Adding Department Administrators

An administrator can add department administrators who can create new department goals which can also be aligned with the individual goals of users.

 

Administrators can add department administrators in two ways : one,  from the Organization Chart which can be accessed through My Space; two, from the departments section which can be accessed through Settings.

On the Organization Chart, go to Departments. Here a list of all the departments in the organizations are visible.

 

When you click on a department, it expands and you can all the users who are a part of the department. To make a user a department administrator, just click on the ‘Mark as dept. Administrator’ icon.

 

Department administrators can not only create administrator goals, they can also remove users from a department and mark others as department administrators.

This feature main function has to do with the addition/editing of department goals. Department administrators can only create goals for the departments they belong to.

Overseeing Goals – My Org

If you are a site administrator, you can see the goals of all the employees in the organization under the ‘My Org‘ tab.

 

To see the goals of an employee, click on the number for Active Goals or Archives. The tab expands and you can view information like goal details, start and end date, the name of the assigner and goal progress so far.

Change Goal Owner/Assigner

Administrators can change the owner or assigners of goals created by users other than them.  This can be only done from the My Org page.

 

When administrators’ click on a user’s Active Goals, under the Actions, they will see four icons. Clicking on the second icon allows you to change the Owner/Assigner of the goal.

A light box opens up. You can change the Owner or Assigner by selecting either option and then selecting the name of the person you would like to be the new owner or assigner of the goal.

 

You can also select both the options and ensure that the owner and the assigner of the goal are the same person.

Managers can also change the owner or assigners of goals of their direct reports created by users other than them.  This can be only done from the My Team page.

When managers click on a direct report’s Active Goals, under the Actions, they will see four icons. Clicking on the second icon allows you to change the Owner/Assigner of the goal.

Import/Export

In the Import/Export tab, you can either export the existing goals in the organization, or import new goals for the organization.

 

Export Goals

 

It is possible for users to export their own goals, by click on My Goals. In order to export goals for My Team or My Organization, you can click on either one of those options. An excel sheet will immediately be downloaded to your system.

You can also choose to export the goals of either your direct reports or their direct reports by selecting ‘My Direct Reports’ or ‘My Entire Team’

Import Goals

 

In order to import goals for yourself, another user, a team, or the organization, the first thing you need to is download the format for the import. Fill in the excel sheet with the relevant details. Any columns in the excel sheet that are marked with two asterisks are mandatory so pay close attention to those columns. Once you have filled in the excel sheet, click on ‘Upload file to import’ and select the file you want to import and click on Upload.

You can also use this feature to update any existing goals that you have.

How To Add A New Goal?

Click on ‘+New Goal’ on the top right end corner to create a new goal. Fill in goal details like the goal, notes, ownership, the notification frequency, end date, check-in type and save it.

 

You can also add attachments to goals by clicking ‘Choose File’ when creating a goal.

You will also have to decide if you want to the check-in to be a Percentage Check-In or a Quantity Check-In.

When you click on a goal that you have created, you will be redirected to the Goal Details page. There are a few new changes here that you need to take note of.

 

  1.  It is possible to see the last date of when you checked-in.
  2. Goals can be edited from the Goal Details page. It is also possible to add contributors from here.
  3. Goals can be aligned to company goals or department goals from the Goals Details page.
  4. Attachments can be added from the Attachements section
  5. Key Results can be added to a goal from the Goal Details page.
  6.  The discussion for the goal can be found here.
  7. When check-ins are made, they will be visible in the check-in history.

Note: Users can assign goals to anyone in the organization and not just their direct reports

How To Add Key Results?

After creating a goal and assigning it, you can click on ‘+Key Results’ and add new key results. Use key results in situations where you or your direct reporters need a broader goal to be broken down into small measurable units.

For example: Achieve $100 in sales can be broken down using the following key results.

 

Get $20 from up grades from existing customers.

 

Get $80 from new customers.

 

You can also add weights by checking the box against ‘Weighting’. So in the above example, we could weigh the first key result as 20% and the second as 80%.

It is important to know that if you do not use weights, the overall completion will be calculated using a simple average instead of a weighted average.

 

Check-In Settings:

 

Users check in progress on their goals using a slider. The default setting is for a percentage check-in. However you can change the percentage to a quantity check-in too.

Some goals cannot be marked with percentages. For example: create 3 new articles every week for the next 12 weeks. This goal implies that the user will be creating 36 articles in 12 weeks. It would be far easier for you to check-in using quantities in such cases. However, all completion statuses are still shown in percentages. With the quantity check-in, percentages are calculated automatically by the system.

 

 When you are creating a goal, you need to choose either the Percentage Check-In or the Quantity Check-In

NOTE: When you change the slider input to quantity instead of percentage, you cannot add key results. Key results cannot be added because you cannot use weights and averages with in a quantity check-in.

How To Add Contributors To A Goal? (Cascade)

Goals are useful when you have goals with a clear line of ownership across the organization hierarchy.

 

After creating a goal for yourself, you can add contributors (Cascade) to it. Click on ‘Manage Contributors’ button in a goal after creating it. You can select multiple users (direct reports) and click ‘Done’. You can also enable weighting by checking the option ‘Enable Weighting’.

Check-ins can be made only by the “last person” in the cascading goal hierarchy. So if you have added contributors to a goal, you cannot check-in for it. Instead, the new goal owner now is the person who you have added as a contributor.

 

Once you add the contributors, you can either choose to add key results or enter the target quantity for each contributor.

To add key results, click on the user name that you have added as a contributor. On this page, click ‘+Add key result’ and write the key result and click ‘Add’.

As a manager/assigner, you can also lock a goal from being further edited by your direct reports. When you lock a goal, direct reports cannot edit the goal details like Start Date, End Date, Goal Title etc. However, this action doesn’t effect the ability to edit the check-in progress for the goal.

You can lock the goal through ‘My Team/ My Org’ pages. All you have to do is select the goal and click lock on the top right corner of the page. This will disable the edit button beside it.

How To Create A New Department Goal

Click on ‘+Dept Goal’ on the top right corner of the tab and add goal details and select the department and click save.

 

Your department goal is created. You can create department goals only for the departments that you are an admin for.

How To Align Your Goal With A Company Goal/ Department Goal

Go to the ‘My Goals’ page. From the list of your goals, select the goal that you want to align with a company/department goal, the ‘Goal Details’ page opens up. Click on ‘Align’ and select the company goal or department goal that you want to align with.

Note: You can align your goal only with one goal. It can either be a company goal or a department goal.

How To Align A Department Goal With A Company Goal

Select a company goal that you want a department goal to be aligned with and click on it.

You will be redirected to the ‘Goal details’ page for that company goal. Here, you can click on align and choose the department goal that you want to align with the company goal from the list of department goals.

Goal Alignment and Hierarchy

Users can view the goal alignment and hierarchy for a goal from the My Goals page. To view a goal’s hierarchy, click on the hierarchy icon. If a goal is aligned to an organization goal, that will be displayed in the Goal Hierarchy as well

To view a goal’s alignment, click on the alignment icon. This will display the overall organization/department goal that the goal is aligned to.
